Garrison invasions have been largely afk activities that I farm every week for those mounts. This week though, my guards struggled to kill a lot of the enemies and several even died. Did they nerf garrison guards? Or buff the enemies? I saw enemies that were level 120 among the shadowmoon invaders.
Am I going nuts or what?

Keep doing apexys dailies or missions.
Like if you keep doing the plant people dailies/missions you’ll trigger an invasion.
Go do one of the daily tasks for your garrison. such as going to the Pit or other locations for bonus objectives. After that, talk to your garrison sergeant and they’ll have a quest for an invasion.
You go do the apexis daily and after that you have an invasion to do in the garrison. The scaling allowed you to basically do nothing and instawin.
Garrison invasions were not meant to be soloed. And i think you are soloing them so dont do it. Invite others.
Its content from two expansions ago. Its meant to be soloable at this point, just like prior raids and other content that gets outdated.
They are the same 120 level you are.

There is ONE garrison invasion that’s bugged. I’m too lazy to look it up, but you can. Don’t do that one.
The others you can AFK.
And yes, they’ve all been soloable for ages, until that bug occurred in the one I was speaking of, some time during BfA.
Also, in order to start one, talk to the dude next to the entrance to the main building and just buy a missive for the faction/group/whatever of your choice.
Edit: It’s the Shadowmoon invasion that’s bugged. All others will still be EZPZ solo affairs.
It works off one daily now? When did that happen??
You have to kill enough things of one specific “faction”. Doing the daily will (always?) get you enough kills.

By “one daily,” that person means, “one of the assaults where you enter an area, and fill up the bar from 0% to 100%.”
If we want to call that a “daily,” then yes, “one daily.”
But otherwise, no, it’s not one daily, it’s one assault. Fill the bar, return to your garrison and you will have an invasion ready.
