Well, one way to do this is to greatly restrict the armor that a new race can wear.
For example if you must have playable naga for some reason, you get only head, shoulders, wrists, hands, fingers, neck, back, and … shirts I guess. How that works out for your raid comp, I can’t help you with that.
Playable dinosaurs, though, you could just tweak Draenei.

Make a new skeleton and then you have 10,000+ helms, shoulders, chests, legs, etc, etc, etc, to make sure they fit with it.
It is not 10,000+ lmao, and for a massive company like Blizzard this is not a herculean task.
All you have to do is press Shift-P and literally added up the number of appearances.

Wanting a new race that cant wear armor like Dracthyr is one of the top things asked for on the forums.
These wouldn’t be unique skeletons…
It’s kinda why ARs should be merged. Full carbon copies of other races sold as new.
Okay, I’ll gladly concede that it is 10k+, it still 100% is not too big of an ask for Blizzard, this is completely unhinged. Literal “Small indie company” but unironic territory.
Also a large amount of these appearances share the same meshes (so you’re really only doing it once) or are literally just textures that do not require much labour to put onto a new skeleton.

Not gonna lie, my hype in new races is basically 0 now, seeing as they’re all reskins.
Mounts, similar deal. Some new stuff, majority are skeletons I’ve seen before.
Furbolg would have to be almost 100% new as they can’t wear armor and only have 1 body type, male Ogre’s have had a lot of work done on them but there are still a lot of armors they can’t wear.
I feel you have an erroneous idea of what a skeleton is. It’s just a rig for animations that the model ‘wraps’ around, sort of.
What proof do you have for your assertion?
We haven’t got a new skeleton since BFA and the new one we did (which isn’t new, it shares the incubus model) can’t wear armor.
They have to model how the armor will look on them lmao, it’s not that simple.
Yes and no, but this isn’t an issue with the skeleton.
In the majority of cases, items visible on your character are either a replacement mesh or attach to a point predetermined per unit. The latter being how we get issues with spacing on back pieces, weapons, helmets, etc.
I don’t recall saying any of this was simple.
Yea, transmog was a great idea on paper but it didn’t scale and tied the devs hands.
It will need to get tossed in the bin or heavily revised or have a huge amount of old appearances removed or just not applied to new playable rigs if they want to keep the game going for another 20 years like they say.
